PMax including video inventory is not a reason to put all video in PMax. When the job is conversion capture, PMax is usually the right default. When the job is prospecting — controlled creative, chosen placements, and a measurement story finance can read separately from the conversion engine — Demand Gen or a dedicated YouTube campaign earns its own lane. Choose by job, not by format.

Jobs to be done: prospecting vs conversion capture

Every Google Ads campaign does one of two jobs: it captures demand that already exists, or it creates demand that did not. Search and Shopping are almost purely capture. PMax is built and optimized for capture, even when it serves video. Demand Gen and YouTube campaigns are the creation tools — they put a message in front of people who were not searching for you yet.

The structural mistake at high spend is assigning both jobs to one campaign and one number. A conversion-optimized campaign asked to prospect will quietly retreat to the warmest audiences it can find, because that is what its objective rewards. When Performance Max is the right default

PMax is the right default when the job is capturing convertible demand across Google's inventory with one conversion objective: the feed is clean, conversion tracking is trustworthy, brand is governed deliberately, and the account has the conversion volume for the algorithm to learn. In that configuration its ability to serve video is a feature — it extends reach against the same goal.

When Demand Gen / YouTube deserve a separate lane

A separate lane earns its budget when at least one of three conditions holds. First, prospecting creative: you have a message built for cold audiences that should not be truncated into whatever asset mix a conversion campaign assembles. Second, placement control: brand safety, specific channels, or content adjacency that you need to choose rather than delegate. Third, a measurement story: leadership needs to see what prospecting produced as its own line, not blended into a PMax ROAS that mixes created and captured demand.

When none of those conditions hold, folding video into PMax is usually simpler and fine. The mistake is not using PMax for video; it is using PMax for video while believing you are running a prospecting program.

Measurement differences executives should expect

A prospecting lane will almost never beat a conversion lane on platform-attributed conversions, and judging it that way guarantees the wrong budget decision. Demand creation shows up as view-through influence, lift in branded search volume, and pipeline that arrives later — signals that need their own reporting frame rather than a shared CPA target.

Budgeting upper-funnel without starving Search

Upper-funnel budget should come from a deliberate allocation decision, not from what is left after Search and PMax spend. The guardrail questions are the same ones in our budget allocation guide: is brand Search protected as its own line, is the capture side fully funded at efficient volume before prospecting scales, and what cadence triggers a rebalance in either direction?

There is no universal split between prospecting and capture, and we do not publish one — the right ratio follows your category's demand curve, your sales capacity, and how much created demand your capture lanes can absorb. What we will say plainly: prospecting funded by starving a profitable Search program is not a strategy, it is a reallocation of blame.

Questions we get

Can I run Demand Gen and Performance Max at the same time?
Yes — that is the normal configuration at high spend, not a conflict. The requirement is that each campaign has a distinct job and a distinct success metric: PMax captures convertible demand, Demand Gen or YouTube creates it. Problems start when both are judged on the same last-click conversion number, because the conversion-optimized campaign will always win that comparison on paper while the prospecting lane does the work that feeds it.
Does Demand Gen replace Display remarketing?
Not automatically. Demand Gen is a prospecting-oriented format across YouTube, Discover, and Gmail; remarketing is an audience strategy that can run through several campaign types. Some accounts consolidate remarketing into Demand Gen or PMax and simplify; others keep dedicated remarketing structure for control. The right answer depends on your audience sizes and how much placement and creative control you need — it is a design decision, not a default.
